Overcoming the Identity Gap After Exiting a Business
by Rob DiFranco on July 30, 2026

After years of building a business, many owners focus on the financial transition of an exit but overlook the personal one.
The handoff can create a deeper challenge than expected: the loss of identity, purpose, and daily role that once came with being the owner, making a strong post-exit plan crucial.
That transition becomes easier when owners intentionally define their next chapter before the deal closes. Whether that means more time with family, a leadership role at home, board service, mentoring, or a new pursuit outside the business, clarity of purpose helps replace the structure the business once provided.
The Identity Gap and the Hidden Losses After an Exit
In the Value Acceleration Methodology™ (VAM), Certified Exit Planning Advisors (CEPA®) help their business owner clients identify three gaps that play a critical role in driving value into the business and in living a healthy post-exit life: the Profit Gap, the Value Gap, and the Wealth Gap.
After the business owner exits, another gap can emerge: the Identity Gap.
“(The business owner) poured their lives into building something,” Dede Kalt, CEPA, CFA, CFP®, Vice President, Senior Wealth Advisor at Gatepass Capital, says. “Now, they’re on the sidelines, watching someone else run what they created – that handoff can be emotionally harder than the transaction itself.”
This Identity Gap is an often overlooked risk that sneaks up on business owners who exit their business without a strong personal plan. It’s why 75% of business owners profoundly regret exiting their business within a year of exit.
Becoming the Chief Family Officer
Working alongside a CEPA through the Value Acceleration Methodology, business owners align the Three Legs of the Stool. Overcoming the Identity Gap requires a strong personal leg of the stool, including the development of a personal plan.
A complete personal plan helps business owners know what comes next after their exit. This includes what they’ll spend their time on and what will give them purpose after the exit.
Sarah Friedell O’Connell is an Executive Transition Coach and Founder of ChangePoint Advisors. As part of her work with business owners, Sarah conducts an identity assessment that works to shift the owner’s mindset alongside the Value Acceleration Methodology.
“We also use psychological assessments and diagnostics to clarify what motivates them and what brings them emotional satisfaction, so they can choose activities that feel meaningful, and begin to find their purpose outside of their work," she says.
On top of a solid personal plan and a sense of identity outside of the business, communication can play a key part in a successful transition from business owner to Chief Family Officer.
“Oftentimes, where you see successful families that go past generation two and generation three, they’re having intentional family meetings where expectations, roles, and plans are all discussed,” Dede says.
Just as a strong business has a strong communication structure and a shared vision, a successful family dynamic requires alignment on the same. It also requires a different mindset from the business owner, according to Dede.
“Your family is not your old management team. Relationships matter more than being right all the time,” she says. “As the Chief Family Officer, you’re still leading, but now you’re leading your family’s financial life, governance, and legacy. The key is learning to lead with your family, instead of over them.”
